depending on the kind of stat, I'd think it would be permanent disability or death.

My take would be that you're effectively out of it for a long time. Retire the character for the rest of the arc and maybe the next one, kind of long time. Doesn't have to mean death (though it can if the group agrees it fits the story), more likely to mean hospitalized for a long time, long-term psychosis or mental disorder (slinking into a drug-addicted hole for months, for example), that kind of thing.

Though to be fair, the example gives a stat that's a base value of zero, and the rules say you're incapacitated when you have /more/ tokens than stat. The logical conclusion is simply that you are incapacitated until you no longer have more tokens then stat (one token recovers / is removed). If your tokens are all Ruin... this could take a very long time. Which suggests your incapacitation may be more then simply exhaustion or passing out.

Basically, it's much easier to recover from injury if you aren't incapacitated.

But if you have as many tokens as your stat, you're still up and kicking! It's only if you go over that the problems start.

It strikes me that min-maxed builds against each other are super effective - perhaps a way to mitigate damage could be substituting an adjacent stat at a penalty?

I don't think they are, because nearly all damage is health damage. Only a few things like poison and lightning damage stats.

The rules are mildly interesting but don't add much value for me.

I just accept that it's a Morrowind-y kind of place, with mages, knights etc. That works fine for me. (I like messing with Morrowind.)

I love the characters, who feel real. And I love the art.

I rarely comment, but follow always.
